Client approvals become slow when the client has to interpret the request before they can answer it. A good approval workflow makes the decision visible: this is the version to review, this is what changed, this is the decision we need, and this is when we need it.
The goal is not to force every project into a rigid process. It is to remove the avoidable questions that create another week of email: Which file is current? Are you asking for feedback or final approval? Did someone else already approve this? What happens after I reply?
The six stages of a reliable approval workflow
1. Prepare the deliverable
Before a client sees anything, confirm that the work is ready for a client decision. Internal review should catch missing content, obvious errors, broken links, inconsistent branding, and questions your team should answer first.
Use an internal status such as Ready for client review. Do not send a draft to the client simply because the deadline arrived. A rushed handoff turns internal uncertainty into client confusion.
2. State the decision
Every approval request should contain one clear decision. Examples:
Approve the proposed homepage direction
Approve the campaign copy for production
Confirm the report is ready to distribute
Sign the attached agreement
Choose one of the two options shown
If you need open-ended input, call it feedback, not approval. Feedback asks what should change. Approval records that the current version can move forward. Mixing those terms is one of the fastest ways to create a revision loop.
3. Show the right version
The client should not compare five attachments to discover which one is current. Share one review item with a visible version or status. Keep older versions available only when they help explain a decision or preserve the record.
The handoff message should answer three things: what changed, what you want the client to do, and where they should do it. The message can be short. Clarity matters more than ceremony.
4. Set the review window
Give the client a realistic response window and name the effect of missing it. For example: “Please review by Thursday so we can begin production on Friday.” That is more useful than “ASAP,” and it gives your team a basis for a follow-up.
The exact number of days depends on the project, the stakeholder group, and the consequence of delay. Do not promise a universal two-day approval time. Agree on the rhythm that fits the engagement.
5. Capture feedback in one place
Feedback should stay attached to the work it refers to. Ask reviewers to identify the page, section, or decision when the workflow supports it. If feedback arrives by email, chat, and a meeting note at the same time, assign one person to consolidate it before the team revises.
Do not treat every comment as an instruction. The account lead or project owner still needs to resolve contradictions, identify scope changes, and confirm which feedback is being accepted.
6. Close the loop
An approval is only useful if it creates the next state. Mark the item approved, record who approved it, notify the owner, and move it to production, signature, publishing, or delivery. If the client requests changes, move it back to revision with the requested decision still visible.
Approval is not the same as signing
Approval means the client accepts a piece of work or a direction. A signature is a formal execution step on a document that requires it. A client can approve a proposal direction without signing a contract. A contract can be signed while a project plan still needs discussion.
Keep those actions separate in the interface and in your language. When a client sees a button or request, they should know whether they are giving an opinion, authorizing production, or entering into an agreement.
A simple workflow template
Use this as a starting point for an agency deliverable:
Status: Ready for client review
What changed: Two sentences describing the meaningful changes since the last version.
Decision needed: One sentence that starts with “Please approve,” “Please choose,” or “Please comment on.”
Review by: A date tied to the next production step.
Owner: The person who will resolve feedback and send the next update.
After approval: The exact next state, such as production, publishing, signing, or final delivery.
What to measure
Measure the parts of the process you can improve:
Time from ready-for-review to first client response
Number of review rounds per deliverable
Time spent reconciling feedback from different channels
Number of approvals attached to an outdated version
Time from approval to the next production step
These are workflow measures, not promises to put on a sales page. Your baseline will vary by service, client, and stakeholder count.
Where Docsiv fits
Docsiv gives agencies a branded place to share documents, collect comments, request approvals, and use signing workflows where supported. The client feedback guide covers the communication habit, while the client portal product page covers the shared client-facing space.
The important part is the handoff: one current item, one decision, one owner, and one next state. Software can make that path visible, but the team still has to decide what “approved” means.

What should a client approval workflow include?
A useful workflow includes internal review, a clear decision request, one current version, a review window, feedback capture, and a closed-loop next step after approval or requested changes.
What is the difference between client feedback and client approval?
Feedback identifies what may need to change. Approval records that a client accepts a direction or deliverable for the defined next step. They should be labeled separately so an opinion is not mistaken for authorization.
How long should a client have to approve work?
The review window depends on the service, stakeholder group, and production deadline. Set a realistic date tied to the next step instead of promising one universal approval time.
How can agencies reduce approval delays?
Send one current version, make one decision explicit, explain what changed, set a review date, keep feedback in one place, and assign an owner to close the loop after the client responds.
